Challenges

As Invisian Medical took full ownership as the FDA-registered manufacturer of its technology, it needed to build a compliant QMS from the ground up—while preparing for inspection readiness and managing ongoing product and manufacturing changes, all without slowing early-stage innovation.

Results

Rook Quality Systems helped Invisian establish a scalable, inspection-ready QMS, pass its first FDA inspection, and close a single observation in under 30 days—delivering enterprise-level compliance without the cost or rigidity of full-time hires.

About Invisian Medical

Invisian Medical is a surgical technology company focused on safer, faster solutions for jaw fixation. Its flagship product, Minne Ties® Agile MMF, eliminates sharp wires and screws, reducing risk while improving efficiency across OR, ED, and clinical settings.

Client Overview

Invisian Medical is a medical technology company focused on improving the quality, safety, and efficiency of patient care through innovative solutions for maxillofacial surgery. Founded in February 2019, the company holds the worldwide license for Minne Ties® Agile MMF, a patented technology developed through the University of Minnesota’s Medical Device Center Innovation Program.

Minne Ties® are a non-invasive solution for maxillomandibular fixation that eliminates sharp wires and screws associated with traditional arch bars and screw-based systems, reducing risk to both surgeons and patients. Designed to save significant operating room time, the system offers flexibility for use in surgical and non-surgical settings, including the operating room, emergency department, and clinic environments.

As Invisian Medical advanced its technology and expanded its operational responsibilities, the company reached a pivotal stage where regulatory rigor needed to scale alongside innovation. Supporting product growth, manufacturing changes, and regulatory obligations required a quality system that was not only compliant, but built to evolve with the organization.

To meet these needs efficiently and without slowing progress, Invisian Medical chose to engage experienced external quality leadership, leading them to partner with Rook Quality Systems as an extension of their internal team.

The Challenge: Scaling Compliance Without Slowing Innovation

During a period of significant transition, Invisian Medical assumed full responsibility as the FDA‑registered specification developer and manufacturer for its technology. This shift required the company to:

  • Build a compliant Quality Management System from the ground up
  • Prepare for FDA inspection readiness
  • Support ongoing product updates, manufacturing changes, and regulatory decisions

At the same time, the company needed to preserve the agility and speed critical to early‑stage innovation. Hiring a full‑time quality leader was not immediately practical, yet the regulatory stakes demanded experienced oversight and disciplined execution.

Why a Quality Partnership

Invisian Medical engaged Rook Quality Systems (RQS) to serve as a fractional quality leadership partner, providing senior‑level expertise, day‑to‑day execution, and regulatory judgment while working directly alongside the internal team to build, execute, and mature the quality system.

This partnership enabled Invisian Medical to move quickly while ensuring quality systems were built correctly from the start, aligned with FDA expectations, and capable of scaling alongside product and organizational growth. Over time, as the internal team’s knowledge and proficiency increased, responsibilities transitioned naturally, allowing Invisian Medical to take ownership of day-to-day execution while continuing to rely on Rook for strategic guidance, audits, inspections, and key regulatory decisions.

Rook’s Approach

Rather than addressing compliance in isolated pieces, RQS began by assessing Invisian Medical’s quality landscape holistically, helping the team define the structure, traceability, and foundational best practices required for long‑term success.

Working closely with Invisian Medical’s internal quality and operations leadership, RQS:

  • Built and refined core QMS processes, including document control, design controls, risk management, and traceability
  • Transitioned legacy documentation into a structured electronic QMS environment
  • Supported internal audits, management reviews, and continuous improvement activities
  • Prepared the organization for its first FDA inspection, including on‑site inspection support

As the company continued to evolve, RQS also provided ongoing regulatory and technical support, including:

  • Letters to File for product updates with unchanged intended use
  • Verification and validation documentation updates
  • Regulatory decision‑making and 510(k) strategy for a new companion device

Throughout the engagement, RQS operated as an extension of the Invisian Medical team, providing hands-on execution and seasoned judgment to guide critical decisions, support audits and FDA inspections, and advise on regulatory strategy for new product development.

RQS also provided bringing not only hands‑on execution, but seasoned judgment and access to a broader bench of subject‑matter experts across regulatory, biocompatibility, and technical domains.

The Results

With RQS serving as its fractional quality leadership partner, Invisian Medical:

  • Elevated their existing QMS, into a more robust, scalable, and inspection-ready framework aligned with FDA expectations.
  • Successfully passed its first FDA inspection, despite operating with a lean internal team.
  • Implemented sustainable quality operations without hiring a full‑time internal quality organization.
  • Enabled internal ownership of day-to-day quality activities by mentoring and upskilling the team, while continuing to provide strategic guidance, regulatory oversight, and execution support during audits, inspections, major transitions, and periods of limited internal bandwidth.

By embedding quality leadership early, without sacrificing flexibility, Invisian Medical positioned itself for responsible growth while maintaining confidence in its regulatory and quality foundation.

Ongoing Partnership

Today, Rook Quality Systems continues to serve as Invisian Medical’s embedded quality partner, supporting ongoing product development, regulatory strategy, audits and inspections, and operational scale.

The partnership demonstrates how early-stage MedTech companies can build inspection-ready, scalable quality systems from the outset, gaining enterprise-level rigor without sacrificing agility or committing to full-time internal hires.
